Problem

A three-day festival that couldn't afford a single bottleneck

KOOM wasn't a typical conference — it was a three-day hybrid festival combining daytime conferences, evening concerts, multiple session zones, and mixed Eventbrite and external guest lists. 3,000+ people per day were moving in and out across different ticket types, venues, and schedules. Attendees weren't checking in once — they were checking in repeatedly across sessions, doors, and zones. Manual coordination would have meant long lines, inconsistent data, missed sessions, delayed concert entry, and heavy staffing requirements. The organizers needed a registration and entry system that could scale fast, stay reliable, and handle mixed workflows without breaking.

How we solved the problem

One pipeline for every ticket, every door, every day

We managed every major component of the on-site attendee journey. We built a unified registration flow — one entry pipeline for both conference and concert tickets, with Eventbrite imports flowing directly into our native system. We designed the onsite operations from scratch — volunteer scheduling, queue flows, and check-in booth layout, all engineered so attendees received their badges within seconds. Real-time QR scanning and automated label printing handled the full 7,000+ check-ins without a single hardware failure. Live operational dashboards tracked traffic by hour, zone, and session, allowing staff to reposition volunteers, open extra lanes, and resolve congestion instantly.
